The Pilot Trap

AI adoption follows a familiar pattern. A team identifies a use case. They build a proof of concept. It works in isolation. Then it stalls. I have seen this play out dozens of times. It stalls because nobody mapped how the pilot connects to existing systems. Nobody defined the data governance. Nobody clarified who owns the decisions the AI is now making. Then comes the handover. The data science team passes the pilot to an engineering team to productionise. That team may not be AI-native. They inherit code without standards, integrations without documentation, and decision logic without governance. It is not a skills gap. It is a context gap. Why Architecture Still Matters

Consider the risk profile of what is actually being deployed. AI systems make decisions. They access sensitive data. They interact with customers. They generate content that carries the organisation's name. They operate at speeds that make human oversight difficult after the fact. Every one of those characteristics introduces regulatory, reputational, operational, and data risk. Without architecture, that risk is unmanaged. I have sat in rooms where risk surfaced all at once, and the conversation was never about the model that misbehaved. It was about the governance that was never defined and the architectural decisions that were never made. This is precisely why enterprise architecture exists. Frameworks like TOGAF connect strategy to execution through deliberate steps: define the target state, assess the current state, identify the gaps, govern the implementation. At its core, enterprise architecture is a risk management discipline.

The New Requirement: Context Engineering

Traditional enterprise architecture maps capabilities, value streams, data flows, and governance controls. That is necessary, but it is no longer sufficient. AI systems have a specific architectural requirement that most frameworks do not yet address: context. Context engineering is the practice of designing the information architecture that surrounds and governs AI systems. It determines what information a model receives, when it receives it, how it is structured, and what constraints shape its behaviour. This is not prompt engineering. Context engineering is about designing the entire information environment in which AI operates: the system instructions, the tools it can access, the data it retrieves, the memory it maintains, and the governance boundaries within which it functions. For enterprise architects, this should feel familiar. Context engineering is the application of architectural thinking to the AI layer.

Bridging the Gap

Traditional enterprise architecture tells you what capabilities the business needs, who owns the decisions, and how success is measured. Context engineering tells you how to encode that architectural intent into the AI systems themselves. I have seen what happens when that bridge exists, and when it does not. When an AI agent is deployed within a well-architected context, it knows the boundaries of its authority. It retrieves the right data from the right sources. It operates within governance constraints that were defined architecturally, not improvised by the team that built the pilot. Without it, the agent operates on whatever context the development team thought to include. When it scales, it scales the ambiguity along with it. The 88% failure rate is not surprising when you understand this.

Measure Twice, Cut Once

The organisations that succeed with AI will not be those running the most pilots. They will be those who treat AI as an enterprise capability, not a series of isolated experiments.
